Finding 1: the middle dominates

The AI conversation happens at the extremes: install a copilot today, or build an agent platform for a year. The documented record disagrees with both camps.

More than half of documented implementations sit in the weeks range: connecting a few systems, writing templates and decision rules, defining where the human stays in the loop. That is where the realistic planning conversation should start.

Finding 2: a third of the record has no numbers

36% of the cases describe adoption, enthusiasm, and rollout, and never publish a result. In my library those cases are marked "-" in the ROI column, because the alternative is inventing a number.

The counter-intuitive part is who discloses. Disclosure rises with project size: 79% of Tier 3 builds publish at least one hard number, against 65% of Tier 2 projects and only 52% of Tier 1 copilot deployments. The projects with real budgets had to define success to get funded, and it shows in the reporting. The quick wins often ship without a baseline, so there is nothing to report.

The practical lesson: the metric discipline that big projects are forced into is available to small ones for free. Measure the baseline before switching anything on.

Finding 3: customer service is the public face of enterprise AI

By function, the 80 cases split: customer service 16, sales 12, marketing 12, operations 12, finance 8, HR 8, product and engineering 8, legal 4.

One in five documented cases is customer service. The market is rich in "AI answers questions faster" and much thinner in "AI closes the books": finance back office, legal in non-tech firms, and mid-market manufacturing operations are underrepresented in the public record. If your friction lives there, the absence of case studies says more about publishing incentives than about feasibility.

Finding 4: two ecosystems host more than half the record

Google's stack appears in 23 of 80 cases and Microsoft's in 20, together more than half. Anthropic accounts for 15 and OpenAI for 11.

This is worth reading correctly: vendor-published customer stories are the dominant source of public AI evidence, and vendors publish what flatters their platform. The numbers inside the stories are real; the selection of which stories exist is the bias.

Finding 5: the record is young

Of the dated cases, 17 are from 2024, 32 from 2025, and 31 from the first half of 2026 alone. The documented evidence base for business AI roughly doubled in eighteen months, which means two things: the playbook is forming right now, and anyone telling you "best practices" older than two years is quoting a different era.
